Cash on Delivery in Pakistan: How to Take COD Orders Without Losing Money

COD is how Pakistan buys online, and it is where small sellers lose the most. A practical guide to confirmations, delivery charges, returns and record keeping.

Cash on delivery is not a payment method in Pakistan so much as the default assumption. Ask a first-time customer to transfer money to an account they have never heard of and most will quietly close the chat.

So COD is not optional. What is optional is losing money on it.

Where the money actually goes

A refused parcel is not a lost sale. It is worse than a lost sale, because you have already paid to send it and you will pay again to get it back. Two-way courier charges on a Rs 2,000 item can eat the margin on three successful orders.

The three things that cause refusals, roughly in order:

1. The buyer did not really decide. They tapped order the way you tap "save for later".
2. The total was a surprise. Delivery charge added at the end, or a different amount than they remembered.
3. Nobody was home, twice, and the rider gave up.

Every one of those is addressable before you hand the parcel over.

Confirm before you book

One message, sent the same way every time:

Confirming your order — 1x [item], [size], Rs [amount] including delivery, cash on delivery to [address]. Reply YES to confirm and I will book it today.

Send it on WhatsApp. Wait for the YES. Book after.

This feels like it will cost you orders. It costs you the orders that were going to be refused anyway, and it costs them before you have paid a courier.

It also gives you the address in writing, which matters the first time somebody claims they said a different one.

Put the delivery charge where they can see it

Not in the DM. Not at the end. On the product, or clearly stated once on the page so nobody reaches the door surprised.

Two approaches work in Pakistan:

• Flat rate. "Rs 250 delivery anywhere in Pakistan." Simple, and you absorb the variance.
• Free over a threshold. "Free delivery over Rs 3,000." This is a pricing decision, not a generosity one — it lifts average order value if your threshold is set just above your usual basket.

Pick one and put it in writing.

Write addresses the way riders read them

Pakistani addresses are landmark-based in practice, whatever the form says. An address that gets delivered looks like:

House 42, Street 7, Block C, Model Town, Lahore. Near Ideal Bakery. 0300-1234567.

Ask for the phone number as a required field. A rider who cannot call will mark the parcel undelivered rather than search.

Keep a record of who orders

The single most useful thing you can do after six months of selling is know which customers have ordered three times and which one has refused three times.

When to stop offering COD to somebody

Rarely, and not silently. If a number has refused twice, it is reasonable to reply to their next order with: "Happy to send this — for this one I will need advance payment as the last two orders were returned." Most people pay. The ones who do not were never going to accept the parcel.

Reconcile weekly, not monthly

COD money arrives from the courier days or weeks after delivery, in batches, minus charges. If you do not check it against your orders, shortfalls simply disappear into the noise.

Once a week, sit with your order list and the courier statement and tick off what has been paid. Twenty minutes. It is the difference between knowing your margin and guessing it.

Frequently asked questions

Should I charge for delivery or include it in the price? Including it makes the price look higher and the checkout simpler. Charging separately makes the price look lower and the total a surprise. For most small sellers, including it in the price and saying "delivery included" converts better.

What COD refusal rate is normal in Pakistan? Sellers report anywhere from 10% to 40%. If you are near the top of that range and you are not confirming orders before booking, start there — it is usually most of the gap.
